What Is Dropshipping and How Does It Work?

Dropshipping has been the most talked-about and least understood online business model in Azerbaijan over the last five years. Most of the Instagram ads promising “5,000 manat a month, no warehouse, no capital” are selling exactly this model. The reality is both simpler and harder.

In this post I explain step by step what dropshipping is, where the money is made, the model’s real risks, and what does and doesn’t work in Azerbaijan. I’ve worked in the ad accounts of dozens of stores that chose this model — I’ve seen success stories and stores that closed in their first month. Everything below comes from that experience.

Short answer

Dropshipping means selling a product without buying it first. The customer orders from your website, you pass the order to a supplier, and the supplier ships the product straight to the customer’s address. You never touch the product. Your profit is the difference between the selling price and the supplier’s price.

What is dropshipping?

Dropshipping is a retail model in which the seller doesn’t keep the goods they sell in their own warehouse. When an order comes in, the seller buys the product from a third party — a supplier or manufacturer — and has it shipped directly to the customer. In other words, you are the shop window; the warehouse and logistics are someone else’s job.

In classic retail the sequence is: you pay → you buy stock → you store it → you try to sell it. In dropshipping the sequence is reversed: you sell → you get paid → then you buy the product. This one change lowers the financial barrier to starting a business almost to zero. That’s where all of the model’s appeal — and all of its problems — come from.

The video below explains the topic with live examples (in Azerbaijani). Watching it before reading will make the following sections easier to follow:

Dropshipping vs a regular online store

Putting the two models side by side makes the difference clearer:

CriterionDropshippingOnline store with inventory
Starting capitalWebsite + ad budget (300–1,500 AZN)Including stock purchase (5,000+ AZN)
WarehouseNoneRequired (rent, shelving, stock control)
Risk of unsold stockNoneYes — money gets frozen in stock
MarginLow (15–30%)High (40–120%)
Delivery timeDepends on the supplier, often 10–30 days1–3 days
Quality controlAlmost noneFully yours
ScalingFast — 10 and 1,000 orders take the same effortSlow — every increase needs more warehouse space

The last two rows of the table matter. Dropshipping gives you speed and takes away control in return. Whether to accept that trade-off should be decided before you start the business.

How dropshipping works — the 5 steps of an order

Here is the path of a single order from start to finish:

1

The customer orders from your website

They see the product for 120 AZN, place an order and pay you. The money lands in your account. The customer never learns the supplier’s name.

2

You pass the order to the supplier

You order the same product from the supplier for 70 AZN and enter the customer’s address as the delivery address. This step can be manual or automated.

3

The supplier packs the product

The package often carries your brand name, not the supplier’s — this is called “white label” or “blind dropshipping”.

4

The package goes straight to the customer

You never see the package. You just get the tracking number and pass it on to the customer.

5

The difference is your profit

120 AZN − 70 AZN = 50 AZN gross margin. Ad spend and fees come out of those 50 AZN — net profit is always smaller.

Where does the money come from in dropshipping?

This is where people get it wrong most often. When they sell for 120 AZN and buy for 70 AZN, they say “I made 50 AZN”. The real calculation looks like this:

ItemAmount
Selling price120.00 AZN
Supplier price (product + shipping)−70.00 AZN
Payment processor fee (~2.5%)−3.00 AZN
Ad cost per sale (CPA)−28.00 AZN
Reserve for returns and lost parcels (~5%)−6.00 AZN
Website, domain, tools (share per order)−4.00 AZN
Net profit9.00 AZN

The 50 AZN “profit” turned into 9 AZN in real life. The margin dropped from 42% to 7.5%. This isn’t a made-up worst case — in most stores running dropshipping, the numbers look roughly like this.

I’ve written separately about how to set prices and calculate break-even CPA and ROAS: pricing and margin in dropshipping.

In dropshipping, it’s not the supplier that kills the business — it’s the ad cost per sale. If you can’t control your CPA, the model doesn’t work.

The conclusion is simple: dropshipping isn’t a product business, it’s a marketing business. Your real job isn’t finding cheap goods but acquiring a customer more cheaply than your competitors. That’s why in this model the ad account and measurement system matter far more than a warehouse.

The advantages of dropshipping

Cardboard boxes stacked on warehouse shelves — in the dropshipping model there’s no need to keep a warehouse like this
The main advantage of dropshipping: the warehouse, rent and stock control in this picture aren’t your problem.
  • Low barrier to entry. You start without putting money into stock. A website, a payment system and an ad budget are enough.
  • No risk of unsold stock. If a product doesn’t catch on, there aren’t 200 units sitting in your warehouse — you just take it out of the shop window.
  • Fast testing. In a week you can test 10 different products in ads and see which one takes off. In the inventory model that test costs thousands of manat.
  • You’re not tied to a location. The business can be run from a laptop — the store, the supplier and the customer are all online.
  • A wide range. Since there’s no warehouse limit, you can put hundreds of products in your catalogue.

The downsides and hidden risks of dropshipping

Ads never show you this section, yet this is exactly where the decision is made.

  • The margin is very thin. You saw it in the calculation above — if ad costs rise a little, the business goes into loss.
  • You have no quality control. If the supplier sends a broken or different product, you get the complaint and you lose the reputation.
  • Delivery takes a long time. In Azerbaijan, a customer waiting 15–30 days for a parcel from China often wants to cancel the payment.
  • You can’t see stock levels. The supplier runs out, but your site still says “in stock”. Accepting an order and then cancelling it is the worst customer experience there is.
  • Competition is instant. The product you found is taken by 50 other people from the same supplier. The only differentiators are brand, content and the quality of your ads.
  • Risk of account suspension. When the complaint rate rises, payment systems and ad accounts suspend the account. Your business can stop overnight.
Practical rule

The ones who survive in dropshipping aren’t those who find products cheaply, but those who can keep the return rate under 5% and the ad cost per sale below half the margin. If you don’t measure these two numbers every week, you’re not running the business — you’re just watching it.

Some of these downsides don’t exist in other models. I’ve compared dropshipping with inventory-based retail and print-on-demand side by side on capital, margin and risk: which model to choose.

Does dropshipping work in Azerbaijan?

A container ship approaching port — delivering dropshipping orders to Azerbaijan from abroad takes weeks
Delivery time from abroad is the weakest point of dropshipping in Azerbaijan.

It works, but not in the form it works elsewhere in the world. Local conditions differ in four serious ways:

I’ve written separately about customs, payments, refusal rates and local suppliers: dropshipping in Azerbaijan.

1. Delivery time exceeds expectations

In Azerbaijan, customers expect an online order in 1–3 days. With dropshipping from abroad it takes 2–4 weeks. If the customer isn’t prepared to wait, the sale turns into a return. That’s why many local stores build a hybrid model: they import and stock their 5–10 best-selling products themselves and sell the rest through dropshipping.

2. The cash-on-delivery habit

Cash on delivery is still strong. The whole logic of dropshipping, however, is built on “get the money first”. If you accept cash on delivery, you have to buy the product out of your own pocket in advance — which removes the model’s main advantage.

3. Customs and tax

Bringing in limited quantities as an individual is one thing; building a continuous trade is another. As the number of orders grows, you’ll face questions of registering the business, simplified tax and customs clearance. Talk to an accountant about this before the business grows — if you talk later, you’ll be talking with fines.

4. The market is small, so it gets crowded fast

The audience in Azerbaijan is limited. When 20 stores advertise the same product to the same audience, ad prices rise quickly and the margin melts. That’s why the long-term winners here aren’t those chasing “trending products” but those building a brand in a narrow niche.

How to choose a product for dropshipping

Product selection is roughly half of success in this model. Signs of a product that works:

  1. It solves a problem. A product that removes a specific pain — not just a “nice thing” — sells more cheaply through ads.
  2. Price range of 40–200 AZN. Anything cheaper doesn’t leave a margin; anything more expensive is hard to buy from an unknown website.
  3. Light and sturdy. So shipping is cheap and it doesn’t break on the way.
  4. Not widely sold in local shops. If customers see the product in a nearby store, they won’t agree to wait.
  5. It can be shown on video. If you can show the product working in 5 seconds in Meta and TikTok ads, your ad costs drop sharply.
  6. It has repeat-purchase potential. Selling to a customer a second time is far cheaper than finding a new one.

Categories to stay away from: clothing that needs sizing (very high return rate), fragile glass/ceramics, electronics (warranty problems), supplements and cosmetics (regulatory requirements).

I’ve written a separate step-by-step method for product research, margin calculation and a test plan: how to choose a product for dropshipping.

Where to find a dropshipping supplier

A cardboard box with an order number written on it — in dropshipping the supplier packs the parcel and ships it to the customer
You never see the parcel — that’s why choosing a supplier is the riskiest decision in the business.

The main sources are:

  • AliExpress — the simplest place to start, with no barrier to entry; the downsides are long delivery and inconsistent quality.
  • Platforms like CJdropshipping and Spocket — they pass on orders automatically, and some warehouses are in Europe, so delivery is faster.
  • Alibaba / direct from the manufacturer — the most cost-effective once volume grows; here you can negotiate price and packaging terms.
  • Local wholesalers — the least used option in Azerbaijan, but the healthiest: delivery in 1–2 days, minimal return problems, though the margin is lower than from abroad.

Before choosing a supplier, always place a sample order to yourself. See with your own eyes when the parcel arrives, how it’s packed and whether the product inside matches the photos. The 50–100 AZN you spend on that one order protects you from hundreds of manat in complaints and returns later.

I’ve written separately about comparing supplier types, the questions to check and negotiation terms: how to choose a dropshipping supplier.

Where should you build a dropshipping store?

A person working on a laptop — a dropshipping store can be built from home on a laptop
Building the store takes a few days — the hard part starts after that.

There are three realistic options:

  1. Shopify — with a monthly subscription you can build a store in 1–2 days without technical knowledge. It has the best integration with dropshipping apps.
  2. WooCommerce (WordPress) — no subscription and full control, but hosting and technical maintenance are on you.
  3. A custom-built website — the most cost-effective if you’re building a brand and plan to work long term. Speed, SEO and measurement are fully under your control.

Whatever the platform, three things must be in place from day one: mobile speed, clear return terms and a working measurement system. If you can’t build the website side yourself, take a look at our website development and analytics and tracking services — because a dropshipping store built without measurement is flying blind from the first month.

I’ve written separately about store structure, the product page and the checkout flow: how to build a dropshipping store.

No traffic, no sales in dropshipping

This is the mistake I see most often: someone builds the store, uploads 60 products and waits. Nothing happens. The reason is simple — a dropshipping store has no traffic of its own. You have to bring the customers.

In practice three channels work:

  • Meta ads (Instagram + Facebook) — the most stable channel for dropshipping in Azerbaijan. With a video creative and the right audience, a test gives results within a week. See: Meta Ads.
  • TikTok ads — cheap impressions and a young audience; great for “demonstrable” products. See: TikTok Ads.
  • Google search ads — they catch people who are already searching for the product, so the conversion rate is high, but search volume in Azerbaijan is limited. See: Google Ads.

If you’re thinking long term, add SEO to the list. The day ads stop, sales stop; traffic from search stays. But SEO takes 3–6 months, so it should run in parallel with ads.

I’ve written separately about the TikTok side — campaign structure and the winning video formula: TikTok ads for dropshipping.

6 mistakes dropshipping beginners make

  1. Starting without an ad budget. Spending your last penny on the website and putting nothing into ads is like opening a shop and keeping the door locked.
  2. Uploading 100 products in a day. Your attention gets scattered and you can’t advertise any of them properly. Start with 3–5 products.
  3. Using the supplier’s images as they are. The same image is on dozens of websites. Without your own video and photos, you can’t stand out.
  4. Hiding the delivery time. If the customer learns after ordering that they’ll wait 25 days, returns and complaints are inevitable. Say it up front.
  5. Not measuring the numbers. If you don’t know your CPA, return rate and repeat purchase rate, you don’t know which product makes money.
  6. Neglecting customer service. In this model there will definitely be complaints. Response speed is your only advantage.

The last point is the subject of a separate post: I’ve collected how to write a return policy, terms with the supplier and ready-made reply templates here — returns and customer service in dropshipping.

How to start dropshipping — the first 30 days

  1. Days 1–5: choose a niche, gather 10 product candidates and look at your competitors’ ads.
  2. Days 6–10: find 2–3 suppliers and place a sample order to yourself from each.
  3. Days 11–18: build the store, write the return and delivery terms, connect the payment system and check the measurement (pixel and conversion events).
  4. Days 19–23: shoot your own video and photos with the sample product.
  5. Days 24–30: launch ads with a small budget (15–25 AZN a day), test 3 products in parallel and decide based on CPA.

After a month you’ll have concrete numbers: which product sells for how much, and what one sale costs. You’ll make decisions based on those numbers, not on gut feeling.

Frequently asked questions about dropshipping

How much money do you need to start dropshipping?

A realistic minimum is 500–1,500 AZN. About a third goes on the website, domain and tools, and the rest on the ad budget. You don’t need money for stock, but since there are no sales without ads, starting “with zero capital” isn’t possible in practice.

Is dropshipping legal in Azerbaijan?

Yes, dropshipping is a legal sales model. But if you trade continuously, you need to register your business activity and take into account tax obligations and customs clearance of imported goods. It’s best to consult an accountant before volume grows.

How much can you earn with dropshipping?

Net margin is usually 5–15% of turnover. So 10,000 AZN of monthly turnover means roughly 500–1,500 AZN of net profit. In the first months this number is often zero or negative, because money goes on ad tests.

Do you need a warehouse or a company for dropshipping?

You don’t need a warehouse — that’s the model’s main advantage. Whether you need a company depends on volume: it isn’t essential in the testing phase, but once regular sales begin, registering becomes unavoidable for both tax and payment systems.

People say dropshipping is dead and doesn’t work anymore — is that true?

What died is the “sell cheap Chinese goods at double the price” version. Because competition has grown, ad prices have risen and working on a thin margin has become impossible. Stores in a narrow niche with their own content and brand keep working.

Can you run dropshipping and inventory-based sales together?

Yes, and in practice that’s the healthiest option. You import and stock your 5–10 best-selling products yourself (fast delivery and high margin), and test the rest of the range through dropshipping. That keeps risk low and meets customer expectations.

What’s the biggest risk in dropshipping?

The ad cost per sale rising above the margin. When that happens, every new order loses you money, and the loss grows as turnover grows. That’s why CPA needs to be tracked every day.
